This workshop is about how I work. It is not a lecture: I show the workflow I use every day to program with agents, from the very basics to running several at once, and we go through it live. There are probably better ways than mine and I don’t know everything: if you spot something to improve, say so, that is what we are here for.

If you have ever asked ChatGPT for a function and then pasted it into your project by hand, this workshop is about the next step: an agent that opens your files, changes the code, runs the tests and, if they fail, tries again without you stepping in. A chatbot answers you; an agent does the work.

Who it is for

The audience is mixed and the workshop starts from scratch. If you have never used an agent, the first part is for you. If you already use opencode or Claude Code, the second part will give you ideas for working with several at once, with worktrees and PRs.

What we will cover

The idea is to see one agent done well and, after that, how to work with many. More demo than hands-on: we focus on the workflow, not on sending you home with homework.

Part 1. One agent, done properly

  1. Intro: what you take away. Why we are here and what you leave with.
  2. Fundamentals, live. The same task solved first in a chat and then with an agent; that is where the loop, the tools and the context come from, with no cold theory.
  3. Harness and tiers. Which model to use for each kind of task: local or free for drafts, cheap for volume and expensive only for the hard parts.
  4. First workflow. A simple agent and its AGENTS.md, and then the tier router, which picks the cheapest model that solves each task.
  5. MCP. How to connect that agent to your own stuff.

Break: 30 min.

Part 2. Many agents (how I work)

  1. Herdr + demo A. Several agents in parallel, seeing which one is working, which one is done and which one is waiting for you.
  2. Orchestrator and workers + demo B. Splitting a task into independent streams, each in its own worktree with its own PR, and how to review and merge without blowing up the cost.
  3. Wrap-up: how to keep going. A minimal path to get started the next day, and the announcement of the members’ version.

What you need

  • Your laptop.
  • No previous AI experience needed. Knowing some programming and getting around a terminal helps, but it is not essential.
  • If you want a head start, bring Git and a harness such as opencode or Claude Code installed. You don’t need to pay for anything to follow along: we cover local and free models.
